There's a cruel irony at the heart of the executive AI challenge: the behaviors that drove your success to the top of an organization are often the exact behaviors that will prevent you from leading effectively in an AI-enabled world.
This isn't a criticism. It's a structural reality of what happens when the environment changes faster than the habits it previously rewarded.
The Leadership Playbook That No Longer Fully Works
For most of the past three decades, effective executive leadership required three core capabilities.
Decisive authority. The ability to cut through ambiguity, make calls with incomplete information, and project confidence that others could follow. Organizations are built around hierarchies that concentrate decision rights at the top precisely because senior leaders were expected to have the best judgment.
Deep expertise. Technical or domain knowledge that earned the right to lead. Being the person with the most experience, the longest tenure, the deepest understanding of how the business works.
Tight control. Managing outcomes through oversight, approval processes, and accountability structures. Knowing what's happening in your organization and being able to course-correct it.
These capabilities are not wrong. They're just incomplete for an environment where AI is generating options faster than any approval process can keep up with, where expertise in static domains is being augmented and sometimes replaced, and where the most productive organizations are the ones that distribute decision-making rather than concentrate it.
What Needs to Be Unlearned
Three specific behavioral patterns — identified across hundreds of senior leaders navigating AI adoption — create friction that compounds over time.
The need to have the answer. Leaders who built their authority on being the most knowledgeable person in the room find it deeply uncomfortable to say "the AI gave me three options and I'm not sure which is right." But that discomfort, if unaddressed, leads to either avoiding AI tools entirely or rubber-stamping AI outputs without applying the judgment that would actually make them valuable.
The unlearning required: shifting from "providing the answer" to "asking the question that reveals the best answer." Expertise in the AI era is increasingly about the quality of your inquiry, not the depth of your stored knowledge.
The delegation reflex. Many leaders respond to AI by immediately delegating it — to IT, to a newly created AI team, to the "digital transformation" function. This is understandable. It's what leaders do with things that feel technical and unfamiliar. But it creates a dangerous gap between the leader's stated AI strategy and their actual understanding of what AI can and cannot do.
The unlearning required: engaging directly with AI tools rather than only through intermediaries. Not to become a technologist, but to develop the firsthand experience needed to evaluate what others are telling you and to model genuine curiosity for your organization.
The control architecture. Approval chains, governance layers, and oversight processes that made sense for human-generated work often create unworkable friction for AI-enabled teams. When a team can generate and test ten strategic options in a day, a two-week approval process doesn't just slow things down — it destroys the competitive advantage the AI was supposed to provide.
The unlearning required: redesigning governance for speed and trust rather than control and verification. This means defining clear boundaries and principles, then giving teams the autonomy to operate within them — rather than reviewing every output before it ships.
The Stewardship Model
The leadership model that's emerging to replace command-and-control in the AI era is what researchers are calling stewardship.
Stewardship means prioritizing human energy over raw productivity. It means providing coherent context rather than issuing precise instructions. It means designing systems and environments where good judgment can be exercised at every level — not just at the top.
In practical terms, stewardship looks like this: you define the problem and the constraints with exceptional clarity. You give AI systems and human teams the context they need to generate options. You apply your judgment — including the institutional knowledge, relationship awareness, and ethical reasoning that AI cannot replicate — to evaluate and decide. And you hold yourself accountable for the outcomes, regardless of how they were generated.
This is not a diminished form of leadership. It is a more sophisticated one. It requires more genuine wisdom and less performance of authority. For leaders willing to make that shift, it's also significantly more satisfying — because the work that remains is the work that actually requires a human.
Starting the Unlearning Process
Unlearning is harder than learning. It requires recognizing patterns that are so habitual they feel invisible, and choosing different behaviors in the moments when the old ones would feel most natural.
The practical starting point is a simple inventory: for each of your core leadership behaviors, ask whether it's optimized for an environment where information is scarce and human expertise is the bottleneck — or whether it's equally suited to an environment where AI can generate information and options at scale.
The behaviors that fall in the first category are candidates for unlearning. Not abandonment — unlearning is reframing, not erasing — but conscious evolution.
The leaders who do this work proactively will shape the AI-enabled organizations of the next decade. The ones who don't will find themselves increasingly unable to understand, evaluate, or direct what their organizations are becoming.
